April is one of the most underused windows in the program calendar. The spring season has been running long enough to surface real patterns. Summer programming hasn't started yet. There's a stretch of about four weeks where directors can see what isn't working, decide what to change, and have time to actually make the changes before the next cycle of athletes shows up.
Most programs skip this window. The default rhythm is to push through spring, run summer, then do a postseason review in August or September when memories of what actually went wrong have faded and the calendar is already pointing at fall. By the time most programs sit down to evaluate their operations, the lessons are six months old and the next chance to apply them is almost a full year out.
The fix is small. Block off two hours in mid-to-late April. Sit down with the staff and ask one question: what are we fixing before summer?
That question, asked at that time, with enough urgency to actually drive changes in the next three or four weeks, is one of the highest-leverage practices a director can build into the calendar.
Why April Hits the Sweet Spot
The timing is what makes this work. Earlier in the season, there isn't enough data. The first six weeks of any program are full of noise that only resolves into patterns by mid-spring. A coaching gap that looked like a personality issue in February might be revealed as a structural problem by April. A registration trend that seemed like a one-off in March often becomes a clear signal by mid-April.
Later in the season, there isn't enough runway. May and June are when summer programming gets locked in. Camps get staffed. Clinics get scheduled. Marketing for summer offerings goes out. By late May, the operational decisions for the next two months are already cooked, and any fixes have to wait until fall.
April is the only window where the data is mature enough to act on and the calendar is open enough to actually act. Programs that use it correctly enter summer with their operations cleaner, their messaging tighter, and their staff better prepared. Programs that don't carry their unresolved spring problems straight into summer, where they tend to compound.
What Comes Up When the Question Gets Asked
The two-hour conversation almost always surfaces a similar set of issues. None of them are dramatic. All of them are the kind of operational drag that shows up across an entire program if it's not addressed.
The first category is registration friction. Almost every program has at least one bottleneck in the registration process that became visible during spring sign-ups. Forms that confused parents. Payment options that didn't work. Information that was hard to find. By April, the program knows where the friction was. Fixing it before summer registration opens is much easier than fixing it during.
The second category is communication patterns that didn't work. The schedule changes that went out too late. The mass emails that should have been segmented. The team-level messages that should have come from coaches and instead came from the director's email address. April is when the program can see, with hindsight, which communication patterns built trust and which eroded it. The fix is mostly editorial and operational, and it can be implemented before summer sends start.
The third category is staffing and coaching gaps. By April, the program knows which coaches handled their roster well and which struggled. Which age groups had enough coverage and which didn't. Which assistant coaches are ready to take on more and which need different support. Decisions about summer staffing get sharper when they're made with this information instead of without it.
The fourth category is family-side patterns. Which families had a hard spring and might need outreach before summer. Which kids were on the edge of leaving and need a small intervention to stay engaged. Which parent complaints came up repeatedly and signal a real issue rather than a one-off. April is the right time to close those loops, before the families in question disengage over the summer.
The fifth category is program design questions that emerged during the season. Age groups that need to be restructured. Practice times that aren't working. Field assignments that created friction. These are bigger changes that need lead time, and April is when the program can decide whether to pull the trigger on them in time for summer or to commit to addressing them in the fall.

Why This Doesn't Happen by Default
If the practice is so obviously useful, why do most programs skip it?
Part of the answer is that April is busy. Tryouts are coming up. Travel rosters are being finalized. Spring season is at its peak intensity, and adding a two-hour review meeting to that workload feels like the last thing the staff has time for.
The other part is cultural. Many programs are oriented toward execution rather than review. The default mode is "do the thing, then do the next thing," with structured reflection treated as a luxury that gets cut when time is tight. Programs that build review windows into the calendar permanently are usually programs whose directors made an explicit decision to treat reflection as part of the operating model itself.
The programs that do build this window in tend to be unusually good at compounding improvement over time. Each spring's review surfaces issues that get addressed before summer. Each summer runs cleaner than the one before. Each fall starts with fewer carryover problems. Compound that over five years, and the program is operating at a level its competitors can't easily catch up to.
How to Actually Run the Two Hours
The format matters less than the question. What works is starting with the five categories, going around the room with each person bringing two or three specific items per category, and consolidating the list before deciding what to commit to.
The director's job in the meeting is to keep the conversation specific. Vague complaints get pushed back into specifics. "Communication was bad" gets followed up with "tell me about a specific moment that didn't work." "Coaching was uneven" gets followed up with "which coaches and what was the gap." Specific incidents produce patterns the program can act on. Generalities don't produce anything actionable.
The output is a focused list of fixes that can realistically happen in the next three or four weeks. Three to seven specific operational changes the program will commit to making before summer programming starts, each owned by a specific person, with a clear deadline that lands before summer registration opens.
The biggest mistake programs make in this kind of review is producing a long list of aspirational fixes and then implementing none of them. The shorter, more specific list always beats the longer, more ambitious one. The goal is to drive real change before summer, treating the review as an action plan rather than a catalog of everything the program could theoretically improve.
What Programs Notice After a Year or Two
Programs that run this review every spring start to feel different over time. Summer programming gets cleaner, because the friction that used to surface in June was identified and fixed in May. The fall season starts with fewer carryover problems, and the end-of-year review reveals deeper problems instead of the same shallow ones year after year, because the shallow ones got addressed earlier in the cycle.
Staff dynamics also improve. The review becomes a moment when coaches and administrators feel heard, where their observations get acted on, and where they can see the program respond to their input. Programs without that kind of moment tend to lose their best staff to programs that have one.
The directors who run these reviews develop a different relationship with the calendar. The year stops feeling like a series of disconnected seasons and starts feeling like a continuous improvement loop. That shift is most of what separates programs that get better every year from programs that run the same problems on a five-year cycle.
The two hours in April are some of the highest-leverage time directors can spend. The cost is small. The compounding return is enormous. The only thing standing in the way is the discipline to actually block the time.
