The first day of summer camp is a few weeks out, and most programs are running roughly the same camp they ran last year. Maybe a small staffing shift. Maybe a new piece of equipment. Otherwise, the same setup, the same flow, the same materials. That familiarity makes camps feel low-risk, which is exactly what makes them produce the same problems every year.
The same issues show up when programs don't pressure-test the operation before it starts. The chaotic Day One check-in. The kid placed in the wrong skill group Monday who disengages by Friday. The thunderstorm with no clear plan for the next two hours. The new family that loves camp week and never hears from anyone about year-round options. All preventable. None get prevented by accident.
This is the walkthrough that prevents them. Eight moves worth running in the next two to three weeks.

The Eight Moves
1. Staffing
Staffing is the variable that drives almost everything else, so it's worth getting specific about what good looks like.
- Ratios that hold up: 1:8 staff-to-camper for ages 5-7, 1:10 for ages 8-12, 1:12 for ages 13 and up.
- Backups in writing: every critical role (head coach per age group, check-in lead, medical point person) has a named backup who has agreed in writing.
- Pre-camp orientation: 60 minutes for seasonal hires covering check-in flow, emergency response, group management, and program-specific protocols.
- Floater role: one staff member is designated with no fixed group, free to cover gaps and handle the Monday-morning curveball.
Beyond the structure, one check matters most. Lead coaches at each age group are not just confirmed but actually committed, which means the verbal "I think I can make it work" got converted into a written yes.
2. Grouping
How kids get placed on Day One gets decided in advance, written down, and communicated to staff before any nametag goes out. The setup that works:
- Skill assessment on Day One morning: a 20-minute, three-station rotation covering fundamentals, decision-making, and game-speed reps.
- Place by assessed skill within age bands, not by age alone. Age-only placement consistently puts a wide-range kid in the wrong room.
- Regrouping window Tuesday afternoon, after coaches have had a full day with the kids. Plan to move 10-15% of campers between groups.

Friend requests: honored when they don't disrupt skill placement. When they can't be honored, parents get a quick explanation rather than silence.
3. Check-In Flow
Day One check-in is the family's first experience of camp, and it sets the tone for the week. The structure that holds up:
- Stagger arrival times in 15-minute windows by age group to prevent the 8:55am pile-up.
- Three stations (greeter, sign-in, group lead handoff) plus one floater watching for stuck families.
- Pre-sorted printed nametags by group to skip on-the-spot writing.
- Signage at every transition: parking to greeter, greeter to sign-in, sign-in to group area.
Two weeks before camp, walk the flow yourself with one staff member playing a confused first-time parent. The walkthrough surfaces the bottlenecks (the unmarked walkway, the missing greeter slot when the rush hits) before they matter. Twenty minutes saves Day One.

4. Parent Communication
Parents need two things: clear expectations before camp starts and a reliable channel during the week.
- Pre-camp email 7 days out covering what to bring, what to wear, drop-off and pick-up logistics, the daily schedule, and the emergency contact line.
- 48-hour reminder (shorter, same essentials) for the parents who didn't read the first one.
- One daily-update channel during the week: a group text, Remind, or a closed Facebook group.
- One emergency phone line that routes to the office or a designated staff member, not the head coach mid-practice.
- Daily update posted by 4pm: photos from the day, what's planned tomorrow, weather notes if relevant.
The daily post does most of the work of preventing the 7pm anxiety email.
5. Medical Information
Medical information is a non-negotiable safety item. A complete, current medical form is on file for every camper before Day One, including allergies, medications, conditions, dosage and timing for any meds taken at camp, and two emergency contacts. Forms live in two places: a binder at check-in and a digital folder every lead coach can pull up on a phone in under 30 seconds.
In pre-camp orientation, every staff member walks through the four most common situations:
- Asthma flare-ups: inhaler location, how to assist, when to call EMS.
- Allergic reactions: EpiPen location, who is trained to administer, EMS call protocol.
- Heat-related symptoms: shade, hydration, cool towels, escalation triggers.
- Minor injuries: first-aid kit location, ice, when to call the parent.
Kids carrying EpiPens or inhalers have the meds in a labeled, accessible spot, not buried in a backpack. The work is small. The cost of having it wrong during an incident is not.
6. Weather Plans
Summer weather is a guarantee, so the plan exists in writing before camp opens.
- Thunderstorm protocol (the 30/30 rule): if lightning is within 30 seconds of thunder, move indoors immediately and wait 30 minutes after the last strike before resuming.
- Named indoor space: a gym, a covered pavilion, or a nearby facility, identified and confirmed before camp opens.
- High-heat thresholds: hydration breaks every 20 minutes over 90 heat index, mandatory shade rotation and modified activity over 95, indoor or cancellation over 105. Calibrate to your climate; these are starting points, not gospel.
- One named decision-maker makes the call, not a committee convened on a hot afternoon.
Parent notification runs through the daily-update channel from move 4, so families aren't refreshing three places to find out what's happening.

7. Equipment
Equipment is the move easiest to assume is fine and most likely to surface a problem on Day One. Two weeks out:
- Count and inspect every piece against the camp roster. Enough balls, cones, pinnies, and sport-specific gear for the highest single-day count, plus 15% backup for what breaks or goes missing.
- Repair or replace anything non-functional now, not the day before camp.

Daily consumables refill schedule: water coolers at 9am and after lunch, first-aid supplies daily, sunscreen at every group area (not just at check-in).
8. Conversion Pathways
This is the move most programs skip, and it's the one with the highest long-term value. Many camp families are new to the program, expecting a week-long experience without committing to anything beyond it. The plan has three pieces, all designed before Day One.
- Next step ready to invite into: a fall clinic, a tryout, or the rec registration window, with dates, pricing, and a sign-up link locked in before camp opens.
- Follow-up data sheet for each camper: email, phone, and two or three specific notes from the week that signal real attention.
- Three-touch outreach in the two weeks after camp: Day 2, a thank-you email with photos and the next-step invitation. Day 7, a personal note from the head coach referencing the data sheet notes. Day 14, a final outreach with a deadline or a small incentive on the offer.
That's how camp revenue becomes year-round revenue.
Making It Real
The full walkthrough is a 60-minute exercise the director runs with the camp lead three to four weeks out. Score each move honestly and identify the highest-priority gaps to close in the next two weeks.
Most programs find at least two or three moves running yellow or red. The work is usually small. The cost of leaving them open shows up during camp week as problems that look like bad luck but are actually predictable consequences of skipping the prep.
That's the work worth doing before the gates open.
